Otogakure is fundamentally different from normal hidden villages.

Although Orochimaru presents it as a shinobi village, early Otogakure functions primarily as a decentralized network of laboratories, hideouts, prisons, training sites, and experimental facilities.

It exists to serve Orochimaru's ambitions.

FOUNDATION

Orochimaru created Otogakure after leaving his former affiliations.

Publicly, he could claim the village offered talented shinobi freedom from the politics of the Five Great Nations.

In practice, its true purposes included:

Human experimentation.

Recruitment.

Forbidden research.

Acquisition of kekkei genkai.

Testing cursed seals.

Developing new techniques.

Training disposable operatives.

Finding suitable bodies.

Studying immortality.

Collecting jutsu.

NOT A NORMAL VILLAGE

There is no requirement that all Sound shinobi live in one large city.

Orochimaru maintains facilities across several countries.

A Sound "base" may be:

An underground complex.

A hidden laboratory.

A prison.

A cave system.

An isolated island facility.

A disguised civilian building.

A fortified compound.

A temporary hideout.

This network structure makes Otogakure difficult to destroy completely.

Capturing one laboratory does not eliminate the organization.

OROCHIMARU

Orochimaru is the absolute central authority.

His objectives supersede the welfare of his followers.

He values individuals according to usefulness.

A person may be valuable because of:

Kekkei genkai.

Unique physiology.

Intelligence.

Medical knowledge.

Combat skill.

A special technique.

Compatibility with cursed seals.

Potential as a future body.

Many followers are loyal because Orochimaru gives them power, purpose, protection, or hope.

Others are prisoners.

KABUTO

Kabuto Yakushi functions as Orochimaru's closest operational assistant.

His expertise includes:

Medical ninjutsu.

Espionage.

Intelligence.

Research.

Body modification.

Administration of experiments.

Combat.

Kabuto often understands facilities and research projects that normal Sound shinobi do not.

CURSED SEALS

Orochimaru developed cursed seals using knowledge connected to Jūgo's unusual physiology.

These seals can grant increased power but carry significant risks.

Recipients may experience:

Pain.

Physical transformation.

Psychological influence.

Loss of control.

Death.

Compatibility varies.

Cursed seals must never be treated as safe commercial upgrades.

SOUND FOUR

The Sound Four served Orochimaru as elite guards and specialists.

Jirōbō.

Kidōmaru.

Tayuya.

Sakon and Ukon.

Kimimaro served above them in earlier periods and was one of Orochimaru's most valued followers.

By beginning of Shippuden, these individuals are dead following events surrounding Sasuke's defection.

Their techniques and records may still exist in Sound archives.

CHŪNIN EXAMS

Orochimaru entered Sound teams into Konoha's Chūnin Exams.

These teams served hidden purposes rather than normal promotion.

Team Dosu consisted of Dosu Kinuta, Kin Tsuchi, and Zaku Abumi.

Orochimaru considered them expendable.

Their fate illustrates how he treats subordinate personnel.

KONOHA CRUSH

Otogakure forces participated in the invasion of Konoha.

Orochimaru manipulated Sunagakure into participating.

He secretly killed the Fourth Kazekage and impersonated him.

The operation ultimately failed.

Hiruzen Sarutobi died during his confrontation with Orochimaru but sealed Orochimaru's ability to use conventional ninjutsu through his arms.

Orochimaru later changed bodies and continued operating.

SASUKE UCHIHA

Sasuke voluntarily left Konoha seeking power from Orochimaru.

At campaign start, Sasuke is training extensively within the Sound network.

He is not psychologically loyal to Orochimaru.

Sasuke views him primarily as a source of power and knowledge.

Orochimaru views Sasuke as a potential future vessel.

This creates an unstable relationship.
